Deck Soft Spot: Replace Now vs Monitor Condition Decision Tree

Why this matters

A soft spot underfoot is the roof telling you the deck has lost structural integrity somewhere below the covering. Get the call wrong toward "monitor" and a tech can step through; get it wrong toward "replace" on a deck that is merely flexible and you tear off sound roofing. The decision turns on whether the sheathing has lost load-carrying capacity from moisture, rot, delamination, or fastener pull, versus normal span deflection between supports. This is a safety call as much as a condition call, because a soft deck is a fall-through hazard the moment you load it.

Symptom presentation

The roof feels spongy, springy, or dished underfoot. From the attic the sheathing may show staining, dark rot, delaminated plies on OSB or plywood, fungal growth, or visible sag between rafters. The covering above may telegraph the soft area as a dip or a wavy line. The customer might report a stain below, a "soft" feeling when someone walked the roof, or nothing at all if it was found during another job.

Decision thresholds

Judge by structural integrity and moisture, not by feel alone.

  • Normal span flex: slight, uniform spring between rafters on a dry, sound deck of adequate thickness, no staining, no delamination: monitor; this is design deflection, not failure.
  • Localized softness, dry, surface only: a small area that gives slightly but probes solid below a thin surface scuff, deck dry, no rot odor: monitor with a documented baseline and tighter interval.
  • Moisture-softened but not rotted: deck reads wet and feels soft but a probe still meets firm wood below; no fungal growth, no delamination: replace if the moisture source is active or the wood is already losing fiber; otherwise dry it out, eliminate the source, and re-probe before deciding.
  • Delamination: OSB swollen and separating at edges, or plywood plies separating, so the panel no longer acts as one: replace; a delaminated panel has lost its rated capacity.
  • Rot or fungal decay: a probe sinks in, wood crumbles or smears, fungal growth or rot odor present: replace now; rotted sheathing will not hold a fastener or a foot.
  • Through-deflection or visible sag: the deck dishes between rafters or a panel edge has dropped at an unsupported joint: replace, and check for a missing H-clip, blocking, or failed rafter below.
  • Fastener pull-through: roofing fasteners no longer hold because the wood around them is soft: replace; the covering cannot be re-secured to failed substrate.

Quick checks

  • Probe the soft area with an awl or screwdriver from above (carefully) and from the attic below: firm resistance versus easy penetration is the key read.
  • Smell for the musty, earthy odor of active rot.
  • Inspect the attic underside for staining outline, delamination, and fungal growth; the underside usually tells the truth before the topside.
  • Map the soft area's extent by probing outward until you reach firm deck; mark the boundary.
  • Identify and confirm the moisture source above (leak, condensation), because replacing deck without fixing the source re-rots the new wood.

Isolation tree

  • Spring uniform, deck dry and solid on probe: monitor; design deflection.
  • Small soft area, dry, solid below surface: monitor; baseline and interval.
  • Soft and wet, firm wood below, source active: replace the area and fix the source; do not leave wet sheathing under a covering.
  • Delaminated panel or rotted/crumbling wood: replace now; no monitor path.
  • Sag between rafters or dropped panel edge: replace and inspect framing, clips, and blocking; a structural cause needs structural correction.
  • Soft over a wide area (multiple panels): scope a larger deck replacement; do not patch a single sheet in a field that is broadly compromised.

Confirming diagnosis

  • Two-sided probe: confirm from both attic and roof to map true extent; topside scuff can hide sound wood and a wet underside can hide a solid surface.
  • Moisture meter on adjacent sound deck versus the soft area to quantify how far the wet zone extends past the obvious spot.
  • Load-test cautiously with weight spread on boards, never a single foot, and only after confirming the area is not an immediate fall-through risk.
  • Source verification: water test or attic inspection to prove the leak or condensation that softened the deck, so the same water does not destroy the replacement.

Remediation

  • Monitor verdict: document, set interval, and re-probe; address any minor moisture source so a monitor case does not progress to replace.
  • Replace verdict: cut back to the centerline of sound rafters on each side of the damage, remove all soft, wet, delaminated, or rotted sheathing, replace with matching-thickness panels properly fastened and clipped, and integrate the covering and underlayment. Replace any rotted or compromised framing exposed beneath.
  • In every case, eliminate the moisture source first; new deck over a live leak fails again. Re-roof the affected area to a watertight standard and verify with a water test.

A soft deck is a fall-through hazard. Do not walk a suspected soft area unprotected. Use OSHA 1926 Subpart M fall protection and load-spreading planks; rotted or delaminated sheathing will not hold a person. Probe and load-test from a position of support, never from the suspect panel itself.
