New Roof Leaks After First Rain: Commissioning Decision Tree
Why this matters
A leak on a brand-new roof during the first storm is the worst callback a roofing company gets. The customer assumes the whole install is bad, the warranty clock just started, and the crew that did the work is already on another job. The reality is that early-life leaks on a new roof are almost never a material defect. They are almost always a missed detail, a left-open penetration, or a sequencing error during the install. Treating the callback as a commissioning failure (a punch-list item that should have been caught at closeout) instead of a mystery leak gets you to the source fast and keeps you from tearing into good roofing.
Symptom presentation
The classic pattern: roof was finished on a dry day, signed off, and the first measurable rain produces an interior stain or active drip. The leak is usually small to moderate, often intermittent, and frequently tied to a specific roof feature rather than the field of the shingles or membrane. Common reports include a drip below a skylight, a stain at a chimney chase, water at an exterior wall on the top floor, or a wet spot near a bathroom or kitchen where vents penetrate the deck.
A field-of-roof leak on a new install (water coming through the middle of an open slope away from any penetration) is rare and points to a fastener-pattern or underlap error. Note that distinction early: penetration and transition leaks are punch-list misses, field leaks are install-method errors.
Quick checks
Before climbing, interview and observe:
- Get the exact interior location and photograph the stain. Measure horizontal offset from the nearest wall.
- Ask whether the rain was wind-driven or straight-down. Wind-driven first-storm leaks point at flashing laps and sidewall details that pass a vertical-rain test but fail under pressure.
- Confirm the roof type and what penetrations exist on that slope: plumbing vents, exhaust vents, skylights, chimney, satellite mount, solar standoffs.
- Pull the job closeout photos. Missing photos of a specific detail (pipe boot, valley, headwall) is itself a strong signal that detail was rushed.
Isolation tree
Work from the interior entry point outward, branch by branch.
Branch 1: Leak is directly below a penetration. Inspect the boot, collar, or curb. On a new roof the most common miss is a pipe boot set over a deck hole that was cut oversize, or a boot nailed but not sealed at the upslope flange. Lift the shingle course above the boot; the boot flange must be over the underlayment and under the upslope shingles. If the flange is exposed on the downslope only and the upslope shingles were not lapped over it, that is the leak.
Branch 2: Leak is at a wall-to-roof transition (headwall or sidewall). Pull the bottom course at the wall. Step flashing must be woven one piece per shingle course, each piece lapped by the one above, and counter-flashing or siding must overlap the vertical leg. The new-install failure mode is continuous flashing used where step flashing was required, or a missing kick-out at the bottom of a sidewall dumping water behind the cladding.
Branch 3: Leak is at a skylight or chimney. Check the order of head, side (step), and base (apron) flashing and the cricket on the upslope side of a wide chimney. A new chimney leak is usually a missing or undersized cricket, or counter-flashing that was surface-sealed instead of let into a reglet.
Branch 4: Leak is in the open field. On shingles, look for high nails, nails driven through the keyway, or a starter course installed backward. On a membrane (TPO/EPDM/PVC), suspect an unwelded or under-welded seam, a missed corner, or a fastener that backed out. Probe seams with a cotter-pin tester.
Branch 5: No penetration, no transition, no obvious field defect, and the leak only appears after long or wind-driven rain. Suspect underlayment lap direction at a valley or eave, or water entering at the drip edge where it was installed under the underlayment at the rake instead of over it.
Confirming diagnosis
Do not guess. Confirm with a controlled water test before you open the roof. Start the hose low and move uphill, isolating one detail at a time with a helper watching the interior. Run each zone for several minutes before moving up; jumping ahead defeats the whole method. When the interior drip starts, you have found the zone. Then open only that detail. Photograph the defect before you fix it for the warranty file and the crew debrief.
First-rain callbacks pull crews back onto a roof that may still be wet and slick. Any work above six feet requires fall protection per OSHA 29 CFR 1926 Subpart M. A leaking roof does not change that. Do not let urgency push a tech onto a wet slope without an anchor and harness.
Remediation
Fix the specific defect, not the symptom. Re-flash the penetration with the flange properly lapped under upslope shingles. Replace continuous flashing with proper step flashing and add the kick-out. Cut a reglet and install let-in counter-flashing at the chimney. Re-weld or strip-in the membrane seam. Resist the urge to bury the problem in sealant; a sealant-only fix on a new roof becomes a two-year callback. After the repair, repeat the water test on that zone to confirm dry, then update the closeout file so the punch-list gap is documented and the crew lead sees the pattern.
