Shingle Wear: Replace Now vs Monitor Condition Decision Tree

Why this matters

Calling "replace" too early wastes a customer's serviceable roof; calling "monitor" too late lets water reach the deck and turns a re-roof into a re-deck. The judgment is not about age in years but about observable condition: what the mat, granules, sealant, and tabs are actually doing under your hands. A senior tech reads several wear signals together and assigns a verdict per slope, not per roof, because a south slope can be failing while the north slope has years left. This tree gives the observable thresholds that separate "replace now" from "monitor on a schedule," with no reliance on price or guesswork.

Symptom presentation

Aging asphalt shingles show some mix of granule thinning that exposes the black asphalt mat, curling at tab corners or edges, clawing where the center humps, surface cracking, brittleness where tabs snap rather than flex, and sealant strips that have released so tabs flap. The customer may report a few blow-offs, a minor stain, or simply ask "how much life is left." Your job is to translate these into a defensible replace-or-monitor call.

Decision thresholds

Assess each indicator and take the worst-case verdict across them for that slope.

  • Granule loss: scattered thinning with granules mostly intact and only pinpoint mat showing is monitor. Broad exposed-asphalt areas where the mat is bare over palm-sized or larger zones, or granules sloughing freely when brushed, is replace. Bare mat ages rapidly once UV reaches it.
  • Curling and clawing: minor corner lift that still seals and sheds water is monitor. Curl or claw lifting tabs enough to break the sealant bond across a run, so wind can drive water under, is replace.
  • Cracking: isolated surface checking in the asphalt coating is monitor. Cracks that penetrate through the mat, or thermal-split cracking across many shingles, is replace because each crack is a water path to the deck.
  • Brittleness: shingles that flex slightly when lifted are monitor. Shingles that snap or shatter when gently lifted have lost their oils and cannot be repaired or walked without damage; replace.
  • Sealant and tab integrity: tabs sealed and lying flat is monitor. Widespread released sealant with lifting or flapping tabs is replace.
  • Deck and underside: a dry, sound deck with no soft spots supports monitor. Any soft, spongy, or stained sheathing under worn shingles pushes toward replace because the protective layer is already breached.

Quick checks

  • Lift several tabs per slope and flex gently; note snap vs flex.
  • Brush a worn area lightly; weigh how freely granules release.
  • Sight across each slope at a low sun angle to reveal curl, claw, and waviness invisible head-on.
  • Inspect penetrations, valleys, and eaves first; wear concentrates where heat and water load are highest.
  • Probe the deck from the attic under the worst slope for softness or staining; a worn covering often shows up first as a stained or soft underside before the topside obviously gives way.
  • Compare exposures: judge each slope on its own indicators rather than averaging the roof, since shaded and sun-exposed slopes routinely sit on opposite sides of the threshold.

Isolation tree

  • Wear signals all minor, sealed, flexible, deck dry: monitor. Set a reinspection interval and document baseline photos.
  • One slope (typically south or west) at replace thresholds, others minor: slope-level replace candidate; the roof is not uniformly done. Decide replace-affected-slope vs whole-roof with the customer based on visual match and remaining life of other slopes.
  • Multiple replace-level signals on most slopes (bare mat, through-mat cracking, brittle, released sealant): replace now, whole roof. Patch repairs on a brittle field cause more damage than they fix.
  • Mixed picture with active leak or soft deck anywhere: replace the affected area now and inspect the deck; do not monitor over wet sheathing.
  • Granule loss heavy but localized below a metal accessory or overhang (mechanical, not age): treat as a targeted repair, not a whole-roof verdict.

Confirming diagnosis

  • Walk-and-flex on a warm day when shingles are most pliable; a cold-day snap can overstate brittleness, so confirm in moderate temperature before condemning for brittleness alone.
  • Underside read from the attic for daylight, staining, or soft deck confirms whether wear has already breached the system.
  • Photograph each slope at the same angle and store as a baseline so a later "monitor" visit can prove progression rather than relying on memory.
  • Targeted water test any worn area near a penetration to confirm whether the worn field is actually leaking or merely cosmetic.

Remediation

  • Monitor verdict: document baseline, set a defined reinspection interval (tighter for slopes near threshold), address localized issues (a few cracked tabs, a released run) with spot repair, and clear the rest.
  • Replace-affected-slope verdict: re-roof the failed slope, weave or match at the ridge, and verify the deck before covering.
  • Whole-roof replace verdict: tear off to a sound deck, replace any soft or delaminated sheathing, install per the roof system. Do not overlay onto curled or clawing shingles; the new layer telegraphs the old contour and traps heat.
  • In all cases, repair or replace any breached underlayment and seal penetrations to current standard.
