Slate Roof Maintenance and Repair

Why this matters

A genuine slate roof has a 75 to 150 year service life - longer than the building it sits on in many cases. The Vermont, Pennsylvania, Virginia, and Welsh slates installed in 1890 are still serving in 2026 on the home that was built around them. A contractor who treats a slate roof like asphalt shingles destroys it; replacing a single broken slate the wrong way damages five surrounding slates and may rust out the nailing in 5 years. A contractor who knows the trade is rare in 2026 and commands a moderate per slate for repair work because the supply of skilled slate roofers is decreasing. The skill is real but learnable; this article covers the maintenance and repair side, distinct from new install (which is its own apprenticeship).

What slate actually is

Natural slate is a metamorphic rock split along its natural cleavage planes into thin sheets. Quality slates split clean, ring when tapped, and last centuries. Lower-quality slates absorb water, spall, and fail in 25 to 75 years.

The slates on an early 20th century New England home are almost certainly Vermont or Pennsylvania. The slates on an early 20th century home in the Mid-Atlantic are often Pennsylvania or Buckingham Virginia.

Identifying slate condition

Walk the roof (with caution; slate is slippery) and observe:

A slate roof in good condition needs almost no maintenance; the failures concentrate at flashing, valleys, and where prior amateur repairs were made. Slate itself rarely fails before the surrounding hardware.

Tools and materials

  • Slate ripper (a flat, hooked tool with a long handle to cut nails behind a slate without lifting the slate above)
  • Slate hammer (specialized hammer with hooked end for nail pulling, hammered end for nail setting)
  • Slate cutter (a guillotine-style cutter with a curved blade; bench-mounted typically)
  • Copper hooks (for replacement when a nail cannot be reset)
  • Copper or stainless steel slating nails (3d or 4d, smooth shank typically, never galvanized)
  • Replacement slates matching original color, thickness, and size
  • Slate gauge (to align with neighboring courses)
  • Ladder, scaffolding, or roof brackets (slate roofs require fall protection per OSHA)
  • Slate cleaner or moss-control if applicable

Safety

Slate is steep (typically 6:12 to 14:12 pitch on historic homes), slippery, and the slate itself can break under unexpected load. Walking on slate without proper boards or protection cracks slates and creates falls.

NEVER walk directly on slate. Use roof brackets, walk boards, or work from ladder hooks. Slate cracks under the weight of a worker in dirty boots; the cracked slate becomes a leak point and a future repair. Distribute weight via boards or stay off the roof entirely on steep pitch. OSHA 1926.501 fall protection always applies; slate adds the slipperiness factor.

For historic homes, the roof is often above 30 ft. Fall protection at this height is non-negotiable.

Replacement procedure for a single slate

Step 1: Remove the failed slate

Use the slate ripper:

  1. Insert the ripper under the failed slate (slide up through the gap below the slate above)
  2. Hook the ripper around the nail (typically two nails per slate)
  3. Pull down sharply on the ripper handle to cut the nail
  4. Repeat for the second nail
  5. Slide the broken slate out from under the slate above

If the slate is severely broken, pieces may need to be removed individually.

Step 2: Inspect underlying material

With the slate removed, inspect:

  • The underlayment (felt or modern equivalent) - intact?
  • The deck boards - rotted?
  • The nailing strip (if present) - intact?
  • The slates adjacent - any other damage that should be repaired now?

If underlying material is damaged, address before installing the new slate.

Step 3: Cut the replacement to size

Slate sizes vary by era and manufacturer. Match the original by measurement; the most common sizes for residential slate:

The replacement should match exactly. If exact match is impossible, use the closest available and minimize the visual deviation.

Step 4: Install the replacement

Two methods:

Method A: Copper hook (preferred for repair)

  1. Drive a copper slating nail into the deck at the original nail location
  2. Slide a copper hook over the nail head
  3. Slide the replacement slate up under the slate above, with the hook engaging the bottom edge of the replacement
  4. The hook holds the slate; no fasteners pierce the slate

Copper hooks are preferred for repair because they do not require removing the slates above to expose the nail position. The hook stays for the life of the slate.

Method B: New nailing (slate roofers' classic method)

  1. Carefully lift the slates above the replacement location
  2. Position the replacement slate
  3. Drive copper slating nails through the slate (typically two)
  4. Lower the slates above
  5. Verify the slates above are still aligned

Classical nailing is preferred for major reroofing; copper hooks are preferred for single-slate repair because they require less disturbance.
