After-Hours Emergency Call: Dispatch vs Triage vs Defer Decision Tree
Why this matters
The phone rings at 11 PM and the caller says "emergency." Some of those calls are genuine - active flooding, gas odor, no heat in a hard freeze, total power loss to a medical-dependent household. Some are a dripping faucet the customer would rather not look at until morning. Rolling a truck for every one burns out your on-call tech and torches margin on overtime; deferring a real emergency risks property, safety, and liability. A dispatcher needs a fast, consistent triage method that separates true emergencies from inconvenience without a long phone interrogation.
The governing principle: classify by harm-if-deferred, not by how upset the caller sounds. The question is "what happens between now and the next available daytime slot?"
The situation
Most after-hours calls fall into three buckets:
- True emergency: deferral causes ongoing property damage, a safety hazard, or loss of an essential service in dangerous conditions. Dispatch.
- Urgent but stabilizable: the customer can take a simple action (shut a valve, flip a breaker, move belongings) that holds it safely until morning. Triage by phone, then schedule first thing.
- Inconvenience: annoying but causing no escalating harm. Defer to the next business slot.
The dispatcher's job is to place the call in the right bucket quickly and give the caller a clear next step in every case.
What is at stake
Safety and liability: Deferring a genuine gas, electrical, or carbon-monoxide hazard can cause injury and exposes the company to a negligence claim. These are never "wait until morning" calls - they often start with "evacuate / shut off / call the utility or 911," not "we will send a truck."
Cost and tech welfare: Every after-hours roll is overtime, fuel, and fatigue on the one tech you need fresh tomorrow. Dispatching for non-emergencies trains customers to call at night and erodes the on-call rotation.
Reputation: Mishandling a real emergency (deferring it) or nickel-and-diming a scared customer at midnight both do lasting damage. The triage script protects both directions.
The decision tree
Ask, in order, and stop at the first that applies.
Is there a gas odor, smell of burning, sparking/arcing, or a carbon-monoxide alarm? -> SAFETY SCRIPT FIRST. Instruct the caller to evacuate / ventilate / call the gas utility or 911 as appropriate, do not operate switches, and only then discuss a service visit. Some of these are utility or fire-department calls before they are yours. Dispatch if the company is the right responder and it is safe to do so.
Is water actively flooding or damaging the structure, or is sewage backing up? -> Can the customer shut a valve or main to stop it? If YES, walk them through the shutoff (TRIAGE), confirm it stopped, and schedule first thing. If NO shutoff is reachable or it does not stop, DISPATCH.
Is there no heat in freezing/near-freezing conditions, or no cooling during a dangerous heat event, especially with vulnerable occupants (infants, elderly, medical needs)? -> DISPATCH or TRIAGE depending on severity and a stabilizing option (space heaters available, temporary shelter). Lean toward dispatch when occupants are at real risk.
Is there total loss of an essential service (power, water) with no safe workaround, especially with medical dependence? -> DISPATCH, and advise contacting the utility, since the cause may be on their side.
Is it none of the above - a single dripping fixture, one tripped circuit the customer can reset, a noise, a non-leaking part failure? -> DEFER with a clear plan: give the caller a simple stabilizing step if one exists, set the first available daytime appointment, and confirm what to do if it escalates overnight.
What to document
- Time of call, caller, address, and the symptom in their words.
- The triage classification (emergency / stabilizable / defer) and the reason.
- Any safety instruction given (evacuate, shut off, call utility/911) - this is the most important record if anything goes wrong.
- The disposition: dispatched (and to whom), stabilized by phone, or scheduled, with the appointment time.
If you instruct a caller to shut something off or evacuate, log it verbatim. That note is your evidence you acted responsibly.
Gas odor, carbon monoxide alarms, and active electrical arcing are life-safety events, not routine after-hours service. The first action is to protect the occupants - evacuate, ventilate, and direct them to the gas utility, the fire department, or 911 as appropriate - before discussing a service truck. A tech should never be the only safeguard between a customer and a combustible-gas or CO hazard.
Setting expectations on cost
If your company charges an after-hours rate, the dispatcher should state it during triage, not surprise the customer at the door. A clear "there is an after-hours charge for tonight, or we can be your first stop in the morning at the standard rate" lets the customer choose and often converts a panicked emergency into a calm morning appointment, which is better for everyone.
Triaging by phone without over-questioning
The goal of triage is a fast, correct classification, not a long interrogation of a stressed caller. Two or three targeted questions usually settle the bucket: is anyone in danger, is damage happening right now, and can you safely stop it. A caller who is calm enough to describe a slow drip in detail is rarely a true emergency; a caller who is scared and describing water pouring or a smell of gas needs action, not a questionnaire. Train dispatchers to listen for the harm-in-progress signal and act on it, while gently slowing down the caller whose problem can clearly wait until morning. The skill is reading urgency from what the caller describes happening, not from how worried they sound.
Protecting the on-call tech
The on-call rotation is a finite resource, and every unnecessary night roll erodes it. A tech woken for a dripping faucet that could have waited is less sharp for the genuine emergency at 3 AM. Disciplined triage reserves the truck for the calls that truly need it, so the tech is rested and available when a real hazard appears.
