Lubrication: Too Much or Too Little Decision Tree

Why this matters

Both over-lubrication and under-lubrication kill rotating equipment, and the symptoms overlap enough that techs guess wrong and grease the wrong way. A motor bearing run dry seizes; the same bearing packed full overheats, churns, and blows the seal. Getting this right on a pump, blower, or fan motor is the difference between a wipe-and-go service and a major part replacement. This tree works on anything that spins on bearings or rides on bushings across HVAC, plumbing, electrical, appliance, and pool equipment.

Start here: what is the symptom telling you

Touch and listen before you add anything. Lubrication faults announce themselves through heat, noise, and resistance.

  • Hot housing, smooth sound: likely too much grease (churning friction) or wrong grease.
  • Hot housing, dry grinding or squeal: likely too little, contaminated, or fully spent lubricant.
  • Leaking grease at the seal: over-greased, the seal has been pushed out.
  • Stiff to turn by hand (power off): dry, gummed, or contaminated.

If the unit runs hot but quiet

This is the classic over-lubrication signature. Excess grease has no room to move, so it churns and generates its own heat.

  1. Confirm with the seal. Fresh grease weeping from the shaft seal or vent confirms an overpacked bearing.
  2. Do not add more. Wipe the exterior, let it run, and recheck the temperature after it purges the excess.
  3. For a sealed bearing, a hot-but-quiet unit that was recently greased usually means someone forced grease past a full cavity. Sealed-for-life bearings are not meant to be re-greased at all; running hot means the bearing is at end of life and needs replacement, not more grease.

A bearing cavity should be roughly one-third to one-half full of grease, never packed solid. The empty space is where heat goes.

If the unit grinds, squeals, or shrieks

Dry or spent lubricant. The lubricant film has broken down and metal is contacting metal.

  • Add the correct grease in small amounts, one shot at a time, running the shaft if you safely can, until the noise quiets. Stop the moment it goes quiet. Overshooting here just flips you to the over-grease problem.
  • If noise returns within hours or days, the bearing surface is already damaged (spalled or pitted). Lubricant masks it briefly but the bearing is failing. Replace it.
  • If there is no grease fitting and it is a sealed bearing, you cannot service it. A noisy sealed bearing is a replacement.

If it is stiff or binding when turned by hand

Power off and rotate the shaft. Resistance means the lubricant has failed in one of three ways.

  • Gummy, sticky resistance: old grease has oxidized into varnish. Clean the old grease out fully before adding new. Layering fresh grease on top of hardened grease does nothing.
  • Gritty, notchy resistance: contamination (dirt, water, metal). Common on pool pumps and outdoor condenser motors. Flush and inspect; contamination usually means the seal already failed.
  • Smooth but heavy: wrong grease viscosity for the temperature, or simply cold. Verify the lubricant spec before changing anything.

Choosing the right lubricant, briefly

Wrong lubricant causes the same failures as wrong quantity. Match three things: type (grease vs oil), consistency grade, and temperature rating. Mixing incompatible greases (different thickener bases) can break the grease down into a runny mess, so never top up an unknown grease with a different one. When in doubt, clean out and start fresh with a known spec.

The "keeps coming back" loop

If a bearing keeps failing no matter how you lubricate, lubrication is not the root cause. Look for misalignment, an overhung belt load, a bent shaft, electrical fluting current passing through the bearing (common on VFD-driven motors), or a failed seal letting contamination in. Re-greasing a doomed bearing is a tell that the real fault is upstream.
