Tech A Says Repair, Tech B Says Replace: Decision Tree

Why this matters

Repair-versus-replace disagreements are the most common split between two techs, because it is rarely a pure technical question, it is a technical question plus a judgment call about the unit's remaining life and the customer's tolerance for risk. A wrong call here costs the customer real money either way: replacing something that had years left, or repairing something that fails again within a season. Getting the framing right matters more than getting a fast answer.

Start here: separate the two different disagreements hiding inside this one

"Repair or replace" disagreements are usually one of two different arguments wearing the same clothes. Figure out which one you are actually having before you try to resolve it.

  • Disagreement about the current fault. Both techs agree on the unit's overall condition but disagree on whether the specific failure is a simple, isolated fix or a sign the component or system is failing more broadly.
  • Disagreement about remaining life. Both techs agree on what is broken right now, but disagree on how much life the rest of the unit has left, and whether a repair is worth it given the unit's age and condition.

These need different resolution paths, so name which one is on the table before going further.

If it's a disagreement about the current fault

  1. List what's actually confirmed versus assumed. A repair-leaning tech and a replace-leaning tech often have different amounts of confirmed evidence. Write down what each has actually tested.
  2. Ask: does the fix address the root cause, or a symptom? If the failure is a downstream symptom of an upstream issue (a part failed because something else is stressing it), a repair that only replaces the failed part will very likely fail again, and "replace the system" starts to look more justified even on a single confirmed failure.
  3. If both are reasoning from the same confirmed evidence and still disagree, the fault sits at a genuine judgment line. Move to the age-and-condition table below rather than arguing the single data point further.

If it's a disagreement about remaining life

This is where a comparison helps more than more testing, because the disagreement usually is not about what is broken, it is about what else is likely to break soon.

No single row decides it alone. A unit that is old but has a clean failure history and a cheap fix can reasonably lean repair; a younger unit with a repeat failure and other early wear can reasonably lean replace. Weigh the table as a whole, not one factor.

If the table still doesn't settle it

Some units genuinely sit in the middle: mid-life, first failure, moderate repair cost relative to replacement. When that happens:

  1. Present both options to the customer honestly, with the real tradeoffs (near-term cost of repair versus the risk of another failure soon, against the higher up-front cost and long-term value of replacement). This is not indecision, it is giving the customer an informed choice on a genuinely close call.
  2. Do not let one tech's personal bias toward "always fix it" or "always sell new" decide a genuinely close case. Both biases exist in this trade for good reasons (a repair-first tech protects the customer's wallet; a replace-first tech protects against repeat callbacks), but a close call should be decided by the unit's actual condition, not by which bias is in the truck that day.

Confirm whether the disagreement is about the current fault or remaining life. If it's the fault, verify what's actually confirmed and whether the fix hits the root cause. If it's remaining life, weigh age, failure history, related-component condition, relative repair cost, and current performance together, not any single factor alone.
