The Diagnosis That Depends on Data You Can't Get

Why this matters

Sometimes the one measurement that would settle the diagnosis is the one you cannot take. Not because you lack the tool, but because taking it means shutting down something the customer will not let you shut down, or the reading lives inside a system you do not have access to. A running kitchen will not let you kill power to test a circuit. A landlord will not authorize draining the line. The data sits in another trade's controller you cannot log into. You still owe the customer an answer, and "I could not measure it" is not one. The skill is diagnosing to a defensible conclusion around a hole in the data, and being honest about the size of the hole.

Name exactly what is missing and why

Start by stating precisely what you cannot get and what is blocking it, because the block shapes the workaround:

  • A measurement that requires an outage the customer will not permit. The data exists; access to it costs a shutdown they have refused.
  • Data locked inside another system you do not own or cannot log into: a connected controller, a utility meter, another trade's equipment.
  • A condition you cannot reach or produce on this visit: a peak load, a season, an event.

Written this way, the gap stops being "I don't know" and becomes a specific missing input, which is what lets you decide whether you can work around it or must insist on it.

Bound the answer instead of pinpointing it

You rarely need the exact number. You need to know which side of a line the system is on. Ask what decision the missing measurement was going to drive, then look for the cheapest reading that puts a boundary on it:

  • Instead of the direct value, measure a proxy that moves with it: a temperature that tracks a load, a pressure that tracks a flow, a current that tracks a demand, a symptom that tracks a condition.
  • Establish an upper or lower bound. You may not know the exact draw, but if a downstream effect is absent, the draw is below the level that would produce it, and that can be enough to clear or condemn.
  • Use behavior over time as data. What the system does across a cycle, under the loads you can see, often brackets the answer the single blocked reading would have given.

A bounded answer, "it is at least this bad" or "it cannot be worse than this," is frequently all the decision needed, and you got it without the outage.

Triangulate from what you can read

One indirect reading is a guess. Several that agree are a diagnosis. Take every measurement you can get without crossing the block, and look for a story they all tell. When three independent proxies point the same way, you have a conclusion strong enough to stand behind even though the definitive reading stayed out of reach. When they disagree, that disagreement is itself the finding, and it usually means you still need the blocked data before you commit.

Say what you do not know, in writing

The line that protects everyone is an honest statement of the gap. Put it on the record:

  • What you measured and what those readings indicate.
  • What you could not measure, and specifically why, whose refusal or which access blocked it.
  • What remains uncertain because of that, and what it would take to resolve it.

This is not covering yourself at the customer's expense. It is telling them the truth: here is my best read, here is the one thing that would confirm it, and here is what getting it requires. A customer who declined the shutdown that would have confirmed a diagnosis has accepted the residual uncertainty, and the record shows they were told.

When the missing data is non-negotiable

Bounding and triangulation have a limit. Some conclusions cannot honestly be made without the direct measurement, and safety certifications are the clearest case. Do not certify a system safe, sign off a life-safety function, or declare a hazard cleared on proxies alone. When the blocked measurement is the one that stands between a safe and unsafe call, the answer is not a hedged diagnosis. It is to insist on the access, schedule the outage for a time the customer can accept, or decline to certify and document why. A soft conclusion is fine for a comfort complaint and unacceptable for a hazard.
